Fractional CFO for E-commerce: Cash Flow, Margins and Inventory Planning

Most growing online brands do not have a profit problem. They have a cash timing problem. Inventory, freight and tariffs are paid long before sales come in. A fractional CFO gives you the forecast and margin view to grow without running out of cash.

Do I need a fractional CFO for my e-commerce business?

You likely do if sales are growing but cash is tight, you are buying large inventory orders, or you are raising a loan or investment. A fractional CFO builds cash forecasts, margin by channel and an inventory buying plan. Your Virtual CPA, a licensed CPA firm, provides fractional CFO support to online brands nationwide. Why e-commerce cash runs short

    • Inventory is paid first. Deposits and balances go to suppliers, then freight, duties and tariffs, often 60 to 120 days before units sell. Inventory is an asset on the balance sheet, not an expense, until it sells.
    • Tariffs raised landed cost. New Section 301 duties of 10% or 12.5% on goods from 60 economies took effect July 24, 2026 (USTR), and duty-free de minimis treatment remains suspended as of October 2026. See tariffs and landed cost.
    • Payout holds. Processors can hold part of your sales in a reserve to cover refunds and chargebacks.
    • Financing repaid from sales. Shopify Capital offers cash advances and loans tied to your store. Amazon Lending connects invited sellers with third-party lenders. Repayments taken from sales reduce what reaches your bank.
    • Ad spend comes before revenue. You pay for customer acquisition now and earn it back over the order and any repeat purchases.

What a fractional CFO delivers for an online brand

    1. 13-week cash forecast. Weekly cash in and out, including purchase orders, tariff payments, payouts, reserves and loan repayments.
    2. Contribution margin by channel and SKU. Shopify, Amazon, TikTok Shop and wholesale each have different fees and fulfillment costs.
    3. Inventory buying plan. Reorder timing and quantities tied to cash, lead times and sell-through.
    4. Pricing and tariff response. Which products still make money at current landed cost, and where to reprice or resource.
    5. Financing. Comparing platform financing, a bank line of credit and SBA options such as SBA 7(a) loans and CAPLines, and preparing lender-ready financials. See audit and review for e-commerce brands.
    6. Monthly reporting. A short pack you can act on, with tax planning from the same CPA firm.

Tax points a CFO should plan around

    • Inventory purchases are not deductible when paid. They reduce taxable income through cost of goods sold as units sell (IRS Pub. 334). A big year-end buy does not cut this year’s tax the way owners often expect.
    • Business loan interest is generally deductible, subject to limits. Loan principal repayments are not deductible.
    • Profit with little cash still creates tax. Quarterly estimates need to come from the forecast, not the bank balance. See quarterly tax planning.

    Frequently asked questions

A fractional CFO builds the numbers you run the business on: contribution margin by channel and SKU, a 13-week cash forecast, an inventory buying plan, and a view of financing options. They work part time, usually monthly, alongside your bookkeeper and tax CPA.

Inventory. You pay suppliers, freight and tariffs months before the goods sell, and that cash is not an expense on your income statement until the units sell. Payout reserves, slow wholesale terms and loan repayments taken from sales widen the gap.

Common triggers are fast growth that outruns cash, a large inventory or tariff commitment, raising debt or investors, adding a channel such as Amazon, wholesale or retail, and margins that fall without a clear reason. Before that point, clean monthly books may be enough.

Start with the price the customer paid after discounts. Subtract landed cost of goods, payment and platform fees, fulfillment and shipping, and the ad spend it took to win the order. What is left pays for fixed costs and profit. The table on this page shows an illustrative example.

They are quick to get, but compare the true cost and repayment terms with a bank line of credit or an SBA loan. Shopify Capital offers cash advances and loans repaid from sales. Amazon Lending connects invited sellers with third-party lenders. A CFO models each against your cash forecast.

No. A bookkeeper records what happened. A fractional CFO uses those records to plan what happens next: cash, margin, pricing, buying and financing. You need accurate books first. See CPA vs bookkeeper on our compare pages.

Yes. Your Virtual CPA is a licensed CPA firm that provides fractional CFO support to e-commerce brands nationwide, with the same team handling tax planning and financial statements.
